Supports slides 11 and 12.

Rock 1 was “prove or kill outbound as our primary channel.” I wrote the kill criterion before I spent anything new on it. Then the evidence made me call the gate early.

As designed (Founder Operating System, cycle 17 Aug to 11 Sep 2026)

Week Plan
1 (17 to 21 Aug) Name one sender of record. Publish the reply-handling SOP. Send 50. Record inbox placement, opens excluding sub-90s, clicks, replies.
2 (24 to 28 Aug) Rebuild the list inside Apollo from ICP filters. Retire the 3,647-contact personal export.
3 (31 Aug to 4 Sep) Send 250 to the ICP list from the secondary domain. One variable changed: the list.
4 (7 to 11 Sep) Gate: ≥3% reply rate and ≥1 booked call, scale to 1,000 and keep the Apollo seats. Below that, cancel the seats and cut the channel. “No third option.”

Owner: me, named in writing.

What happened

Date Event
17 Aug I killed the vendor send after finding no warmed domains and a test sent from a personal Gmail. Michael and I rebuilt the stack the same afternoon.
19 Aug I named dorianc@opencontrols.ai as sole sender. SMTP authentication was disabled on the tenant, so nothing could send through it.
26 Aug The call. “Outbound hasn’t failed its test, it has never been administered one.” Gate brought forward on the evidence. Partner-sourced distribution promoted to primary. Outbound demoted.
31 Aug Audit: only one of twelve mailboxes had active warming. Both of mine were among the eleven that weren’t.
1 Sep DR-084 ramp written. It reversed my 19 Aug single-sender ruling.
2 Sep Seed test caught two defects: double signature block and unrendered merge fields.
3 to 16 Sep About 200 sends by hand from my own address, roughly one every eleven to thirteen minutes. Zero sends from the warmed persona mailboxes. About one address in four bounced.
3 Sep First genuine positive reply to a cold send: James Sayles, SG Advisory, four and a half minutes after send.
9 Sep Week’s result: one real reply and four meetings. No campaign-level open, click or reply statistics, so no clean denominator.
10 Sep Apollo seats auto-renewed ($495 a month) inside the gate week. No owner, no cancellation task.

What it decided

The gate never ran as designed, so I didn’t pretend it had. I demoted outbound on 26 August because two partners were holding doors open and outbound had never been given a fair test. The Apollo seats are on the cancellation list (R6-07, week 2).
