R4-01 Strategy canvas
Supports slide 23.
The strategy on slide 23 started as my Module 5 Strategy Canvas in April 2026. The canvas made one bet. What came after is how the bet changed when the evidence came in.
What the April canvas said
| Canvas element | What I wrote (Module 5, April 2026) |
|---|---|
| Portfolio | Four products shipped in twelve months: STIGViewer, SAMS, AssuredBook, the OpenControls.ai Reseller Portal. STIGViewer named primary; the other three reclassified as assets. |
| Diagnosis | “Top works. Bottom doesn’t.” Apollo, content and LinkedIn produce attention. 1,800 emails sent, about 700 delivered, 4 replies. No documented sales method, so the lid was B2B revenue execution. |
| The bet | For 90 days: drop the tactical operator load, keep the architect role, add founder-seller on STIGViewer. |
| Trade-offs | No tactical operator work. No active sales on SAMS, AssuredBook or OpenControls.ai. |
| North Star | $100K of STIGViewer ARR by Q4 2026 from cold channels. Leading indicator: 5 closed paid customers from cold outbound by end of June. |
| Actions | 20 May: pick STIGViewer. End of May: delegate operator load. 30 June: run 20 personal Apollo sequences. |
What it became (slide 23)
| Slide 23 element | Where it came from |
|---|---|
| Diagnosis: four bets with demand, one with the strongest case for the next dollar and hour | The canvas’s concentration call (STIGViewer primary, the rest assets). The 36,000 visits a month is the PostHog figure in R1-01. |
| Policy: provenance over averaging | The asserted/derived split shipped in August 2026. The outside review said publisher weight “is never averaged with our confidence score” (Weekly Check-In, 14 Aug). See R4-04. |
| Policy: partners carry us | 26 Aug 2026: I promoted partner-sourced distribution to the primary channel and demoted outbound (Weekly Check-In, 26 Aug). |
| Policy: kill on evidence, with a date | The outbound gate, brought forward on 26 Aug. See R4-04. |
| Action: concentrate on the anchor | The canvas pick, then the economy of force audits. See R4-05. |
| Action: build the mapping engine | About 56,000 definitions, finished after six and a half weeks (Weekly Check-In, 30 Sep). |
| Action: bundle API and MCP | 24 Sep 2026, on Strike Graph’s pricing evidence. See R4-04. |
| Action: hold positions, don’t run them | Vertex Holdings owns MoxyWolf LLC and holds SunCoast, Strike Graph and DTA (my statement, 17 Oct; figures as on slide 23). |
What I got wrong in the canvas
The canvas bet on cold outbound. It didn’t produce the five customers by June. I demoted it on 26 Aug and moved the weight to partners. The North Star changed too: it’s now paying organisations with a weekly-active verified user, not ARR from cold channels.
Not yet evidenced: the three guiding policies as a single written list before slide 23. They show up in separate decisions (R4-04), not in the Module 5 canvas.
